How do you change the barbershop quartet into barbers in Toy Story 3

you hold in a and b buttons point your courser at the screen and click the guy an menu will appear and you can pick what you want.

if you change the guy to a barber and nothing happens you may have lost one of the members of the quartet. possibly by throwing them in the water. i had to start a new game once i found that out.
